Share your BOM, quotes, and CAD. No workshop, no onboarding call; most assessments run against a shared folder. We're looking for patterns against hardware of your type: markup signals, assembly complexity, packaging inefficiency. If nothing jumps out, we tell you. No pitch, no upsell.
Agree & Baseline: lock the deal, set the starting line.
If there's real opportunity, we agree on scope (which parts, which categories) and how we get paid. Contingent fee only. Paid on what we actually save you. Once that's signed, we document today's cost as the baseline. No ambiguity about the "before" when it's time to measure the "after."
Dig In: this is where the real work starts.
We build should-cost models from scratch for the parts in scope. Material, process, labor, tooling, margin: all decomposed. The gap between what you're paying and what you should be paying is the opportunity. Depending on what we find, this can mean negotiation prep, alternate sourcing research, packaging redesigns, or a deeper engineering redesign of the hardware itself.
Execute: we do the heavy lifting.
Supplier calls, redesign work, sourcing pivots, freight restructuring, tariff strategy: whatever the opportunity requires. We run it. But every change goes through you before it gets implemented. You see the data, you review the tradeoffs, and you sign off. We move fast, but you hold the pen on anything that touches your product.
Confirm & Ship: verified savings. Nothing else.
Side-by-side: what you were paying, what you're paying now, the delta. Every number tied to a supplier quote or shipped part. You get a clean record of what changed. Useful for the board, for investors, and for internal alignment on what moved and why.
We run as much of the work as we can in parallel to your operations. On lighter engagements, your team's time is mostly approvals and supplier intros. On deeper ones, especially where engineering redesign is involved, we'll ask for more: a standup on the calendar, data shares from your engineers, and real integration into your systems. We want it to feel low-lift, but we need enough engagement to do the work well. The deeper you let us in, the more we find.
